Most AI pilots inside PE-backed companies fail for a boring reason. The company tries to run agentic work on top of a human operating system and calls that a deployment.
The human OS is built for meetings, approvals, implicit context, and roles that flex. The machine OS is built for specified inputs, tight loops, and exceptions that get logged. You cannot drop agents into the first system and expect the second system’s output.
What the failed pilot looks like
- A chatbot trained on Drive and Slack.
- No owner for a finished workflow.
- No definition of done.
- IT owns the tool. Ops owns the pain. Nobody owns the loop.
- Success measured as “people used it,” not “the job finished faster with fewer errors.”
Sponsors then conclude “AI didn’t work.” What didn’t work was the interface between the two operating systems.
The fix in six weeks, not six decks
- Week 1: Pick one workflow that already has volume and a known cost.
- Week 2: Spec inputs, tools, definition of done, and the human exception path.
- Week 3: Stand up the smallest agent loop. No platform tour.
- Week 4: Run it in parallel with the current process. Capture time and error.
- Week 5: Cut the old path for that loop. Keep the exception queue.
- Week 6: Report EBIT impact in the language of the deal model, then pick the next loop.
That is how you go from pilot theater to an AI operating system. One loop at a time. Portfolio-wide only after one company can show the numbers.
Do not ask the chatbot what to automate. Ask the P&L which loop is expensive and repetitive.
